What Is Kitbashing? A Scrappy Model-Shop Trick Turned Product Category

The Millennium Falcon was detailed with spare kit parts. Today the parts come pre-matched, sometimes AI-made.

A Ferrari engine became part of the Millennium Falcon. So did pieces of tanks, aircraft, ships, and a rotary engine. The builders did not need viewers to recognize any of them. Their job was to make every borrowed part look as though it had always belonged on a battered freighter from another galaxy.

That practice became known as kitbashing: combining and modifying pieces from existing commercial kits to build something new. The word did not originate with Star Wars. It appeared in a 1969 issue of Model Railroader, where readers were apparently expected to understand it without explanation.

The term now extends to digital production, where artists assemble environments and objects from pre-made 3D assets. The material has changed from styrene on a workbench to searchable files inside software. More importantly, the friction has changed. A model builder once had to look at an unrelated mechanical part and imagine what else it could become. A modern asset library can sell that compatibility in advance.

The Skill Was in Disguising the Parts

The five-foot Millennium Falcon miniature built for the original 1977 film gave kitbashing one of its most famous showcases. Its underlying structure used steel tubing, wood, acrylic, and sheet plastic, while its exterior accumulated commercially manufactured model parts. Those pieces supplied surface detail, but they also helped hide seams and removable panels needed for lights and mounting hardware.

Donor-kit research has identified Ferrari 312B engine components and halves of an Entex Wankel rotary-engine model on the Falcon, alongside pieces from military vehicles, aircraft, ships, and other kits. Specialist builders have spent years matching individual pieces to their original kits, sometimes turning obsolete boxes of plastic into expensive collectibles of their own.

The accomplishment was not simply having access to all that plastic. ILM’s model shop reportedly bought large quantities of commercial kits. The harder work was selection, alteration, placement, paint, and weathering: taking a tank deck or engine casing designed at one scale and giving it a convincing job on an imaginary spacecraft at another.

That distinction matters because not every collection of borrowed parts becomes a successful kitbash. The Falcon reads as a machine because its clutter has hierarchy. Large forms establish the ship; smaller components imply access panels, conduits, vents, fasteners, and machinery. The audience does not need to know what any piece does. It only needs to believe that somebody aboard might.

From Donor Kits to Coordinated Libraries

Digital kitbashing retains the basic act of recombination, but commercial asset libraries remove some of the mismatch that defined the physical process. Instead of scavenging unrelated car and tank models, an artist can buy a coordinated city, spacecraft, or industrial complex whose components already share scale, materials, and visual language.

KitBash3D, founded in 2017 by Maxx Burman and Banks Boutté, built its business around those ready-made digital kits. Its reported clients include Marvel, Netflix, and 2K Games. On September 9, 2025, it merged with Greyscalegorilla, a provider of motion-graphics tools, materials, and training. The businesses retained their names while their owners began pursuing greater compatibility between their products.

The consolidation went much further on August 10, 2026, when KitBash acquired ArtStation and Sketchfab from Epic Games. Epic had bought the platforms separately in April 2021 and July 2021. It said the sale accompanied a renewed focus on Unreal Engine 6, Fortnite, its developer ecosystem, and the Epic Games Store.

ArtStation supplies portfolios, professional visibility, and a marketplace. Sketchfab hosts and distributes viewable 3D models. KitBash3D sells production assets, while Greyscalegorilla supplies materials and tools. These are not interchangeable services, and the companies have not announced that they will collapse into one product. Together, however, they place more of the route from displaying work to finding, buying, and using assets under one owner.

Boutté acknowledged the stakes in Epic’s announcement: “These are platforms where people have built portfolios, careers, and communities.” A term for taking apart commercial kits now sits inside the name of a company that owns several of the places where digital creators present themselves and obtain parts.

The Platform Also Owns the Friction

The acquisition immediately raised questions larger than asset compatibility. Artists interviewed and quoted after the sale expressed both optimism about better integration and concern about platform consolidation and AI-generated work.

On September 2, 2026, ArtStation enabled its NoAI tag by default for new projects and said it was applying the setting to existing uploads and profiles. It also announced the use of Cloudflare tools to identify and block known AI crawlers, while conceding that no protection can make publicly displayed work impossible to scrape.

ArtStation separately admitted that its existing labels and filters were not enough to prevent generated material from overwhelming discovery. It promised better controls but did not announce a ban on AI-generated work. That leaves the difficult part unresolved: protecting the value of a professional portfolio platform when cheaply generated volume can bury the work people came there to inspect.

What AI Changes, and What It Leaves Behind

Generative 3D tools introduce another kind of donor material. Instead of searching a library for a close-enough pipe, building, or engine, an artist can request a new mesh and bring the result into a larger assembly. That can still resemble kitbashing, especially when the generated object becomes one component among many rather than the finished work.

A workflow guide published by AI-mesh company Tripo describes AI generation and kitbashing as complementary: generation for rapid form-finding, and conventional kitbashing for control and stylistic consistency. As vendor guidance, it is an argument for Tripo’s own category of product, not an independent evaluation. Its practical warning is still useful. Generated meshes may need diagnosis, remeshing, retopology, UV work, and other cleanup before they are suitable for production.

AI therefore does not necessarily eliminate assembly labor. It moves that labor. Less time may go into finding a suitable starting object; more may go into repairing geometry, enforcing consistency, and deciding whether the generated result can survive anywhere beyond a distant background.

Prebuilt libraries and generated meshes can save enormous amounts of production time. They still require composition, lighting, scale, material work, and judgment. What they do not automatically reproduce is the particular visual accident that made physical kitbashing so fertile: a builder noticing that part of a Formula One engine could stop being an engine and become an anonymous piece of machinery on a freighter that never existed.
